This role typically comes with clearly defined duties, decision-making power, and the expectation to guide teams toward shared goals. The main difference between formal and informal leadership is that formal leaders are officially appointed and have recognised authority, while informal leaders influence others without holding an official title. A leader is a person who influences others and makes decisions to guide a group or organisation. For example, a CEO or department manager is an example of a formal leader. Unlike informal leaders who gain influence through personal traits, formal leaders are appointed and expected to drive performance, ensure accountability, and align efforts with organisational objectives.

What Are The Key Characteristics Of Formal Leadership And Formal Authority?

Formal leadership has five key characteristics that help define a leader’s role, guide group behaviour, and drive organisational goals. These are as follows:

Title: The leader holds an official role such as manager, director, or team lead that signals formal responsibility within the organisation. This title typically reflects their rank in the hierarchy and helps define who they guide, supervise, or support as the recognised head of a group.

Assigned authority: Unlike informal leadership, which is based on influence or personality, formal leaders have authority granted by the organisation. Formal leaders are appointed by the upper hierarchy and possess unquestionable power over their subordinates, which is essential for making key decisions to keep the organisation running smoothly. This includes the power to make decisions, delegate tasks, and enforce rules. Their authority is often backed by policy, contracts, or legal frameworks.

Performance accountability: Formal leaders are directly accountable for results. Whether it’s driving team performance, meeting project deadlines, or hitting financial and operational KPIs, they are measured by outcomes, and often rewarded or held back based on them. Formal leaders are responsible for outcomes and are expected to uphold company ethics, building trust and respect within the team.

Role clarity: Their responsibilities are defined by formal job descriptions, reporting structures, and organisational charts. This clarity sets expectations not only for the leader but also for the team, stakeholders, and cross-functional partners about who owns what. Formal leaders also share organisational policies, goals, and strategic updates to ensure alignment.

Resource control: Formal leaders typically manage access to key resources, such as budgets, staffing, tools, or timelines that affect how work gets done. This control gives them real leverage to influence priorities, pace, and project success. Formal leaders assign tasks based on employee strengths and provide the necessary tools for success.

Where Formal Leadership Shows Up?

Formal leadership plays out in key day-to-day responsibilities and decision points across organisations. Here are four areas in which formal leadership shows up:

Project execution: A formally assigned project manager sets the course for the project, determining its direction and trajectory. They drive timelines, assign roles, and ensure delivery. Their authority allows them to make trade-offs, manage scope, and hold contributors accountable for milestones.

Team performance: Department heads or functional leads focus on maximising team output and development. They are responsible for managing performance, conducting reviews, setting team goals, and intervening when issues arise.

Organisational alignment: Leaders align the efforts of organisational members with broader company goals, acting as a bridge between strategy and execution. This includes translating high-level objectives into clear actions and communicating updates back up the chain.

Policy enforcement: They ensure that the group adheres to established standards and practices, implementing and upholding organisational policies. Their formal role gives them the responsibility and sometimes the obligation to take corrective action when needed.

The collaborative effort of team members and colleagues is essential in achieving organisational objectives, with formal leaders guiding the group and maintaining alignment among all organisational members.

What Are The Challenges That Come With Formal Leadership?

Even with clear authority, formal leadership comes with these five common challenges which are as follows:

Over-reliance on hierarchy: Some leaders may lean too heavily on their title rather than building influence or trust.

Resistance from peers: Not everyone automatically respects authority, especially in cross-functional teams or matrix structures.

Pressure to perform: The weight of results, targets, and team dynamics can make formal leadership demanding and high-stakes.

Misuse of power: Without self-awareness, leaders might micromanage, make unilateral decisions, or dismiss feedback, which weakens morale.

Gap between title and trust: Holding a title doesn’t guarantee influence, especially if communication or empathy is lacking.

How To Make Formal Leadership Work?

A formal title marks the start of your leadership journey. Real development happens in how you apply it, grow others, and lead with purpose. A leader is a person who guides and influences others, and building strong relationships with colleagues is essential for effective leadership. Here are five ways to make formal leadership work:

Build trust through action: Influence grows from consistency and fairness, not just authority. Follow through on commitments, acknowledge mistakes openly, and lead by example by modelling the standards you expect from others.

Lead with shared ownership: Clear direction matters, but input builds commitment. Involve your team in planning discussions, invite diverse views before finalising decisions, and clarify how their contributions and effort shape the outcomes.

Communicate to drive clarity: Clear communication keeps teams aligned. Use structured updates like bullet summaries in meetings, written status reports, or weekly recap emails to maintain transparency. Summarise key decisions and next steps, and adapt your style for different audiences.

Develop leadership at all levels: Great leaders create space for others. Delegate meaningful work, give regular feedback using tools like the feedback loop, and use coaching moments to support team and individual growth.

Align decisions with values: Before making decisions, pause to test alignment with your personal and organisational values, focus on organisational priorities, and transparently explain your reasoning to your team.

Suggested Readings

“The 7 Habits of Highly Effective People” by Stephen R.
